The problem we were asked to solve
The client operated a fleet of 960+ mobile devices used by guards and control-room staff. Updates, patches and policy changes required technicians to visit depots, connect each device and perform manual work. With travel time and setup included, technicians could update only six devices per day. That produced inconsistent configurations, delayed security patches and high labour costs.
The business impact was broader than IT: field teams lost productive hours, control rooms handled repeated configuration issues and procurement had no clear TCO case for change.
Tsukuru’s end-to-end solution
We started with a process audit to measure the actual time spent per device and the bottlenecks that made the operation costly. From that analysis we designed a pilot that validated network load, update success rates and battery behaviour in the worst site. Concurrently we standardized the fleet by provisioning purpose-built devices and building a single “gold” device image so every handset would arrive configured the same way.
For rollout we combined remote orchestration with a local spare-pool and repair network. Remote pushes handled the majority of OS and app updates so technicians no longer needed to travel. Where physical intervention remained necessary we used hub-level spares and local repair SLAs to keep field teams operational. Short supervisor training and simple runbooks reduced preventable device handling errors. Finally, we delivered a weekly fleet-health dashboard so operations and finance could see live KPIs and judge scale decisions from data rather than guesswork.
